The Challenge
The firm every SEO scorecard said could not win.
Circlefoot is a credentialed, expert-led design-build firm in San Mateo. Licensed general contractor. California real estate license. Certified arborist on staff. A managed process that runs from design through construction to final walkthrough. The expertise is real and the work is high-trust. A homeowner planning a full outdoor renovation researches that decision for weeks before they trust anyone with it.
But Circlefoot was a boutique firm in a category dominated by much larger players. National outdoor kitchen suppliers with catalogs and marketing budgets. Established regional design firms with decades of head start. The bigger companies were the ones AI was recommending when homeowners asked for help.
The expertise was there. The reach was not. The question was whether a firm could earn its way into AI search conversations without first spending years and hundreds of thousands of dollars competing on scale.
What we installed: A Demand Engine
Circlefoot did not need a full rebuild. The site was already well-built. What it needed was to be legible to the AI systems now doing the recommending.
Signal · AI and search optimization
What it is: The technical and content layer that tells AI systems who you are, what you do, and who you serve.
What we built for Circlefoot:
- Rewrote SEO titles and meta descriptions
- Added structured data so ChatGPT, Copilot, Perplexity, Gemini, and Bing could parse the firm accurately.
- Tightened heading hierarchy across service pages so the firm's areas of expertise read clearly to both readers and AI crawlers
- Built out FAQ content around the questions homeowners actually ask
Visibility Intelligence
What it is: The ongoing layer that tracks where the firm stands in AI search, what is working, and where to focus next.
What we built for Circlefoot:
- Monthly monitoring across every major AI platform
- Citation tracking.
- Topic-level ranking analysis
- Sentiment measurement
A no-authority domain, ranked #1 in AI for its most valuable keyword
Across the window, Circlefoot did the thing its domain authority said was impossible. It now ranks #1 in AI search for “Outdoor kitchen installation,” the highest-intent term in its category, holding a 48% visibility score and a 21% citation share. It also ranks #4 for “Landscaping San Mateo.” The firm appears across five AI platforms: Bing, Copilot, Perplexity, Gemini, and ChatGPT.

And it turned AI into leads.
This is the part the other proof rarely reaches. Circlefoot generated 53 lead events in the window, up from roughly 10. AI is now part of that pipeline. ChatGPT and Gemini both sent sessions to the site, those visitors were unusually engaged (one ChatGPT source averaged over five minutes on the page), and at least one of those leads traces directly back to a ChatGPT referral. AI cited the firm, sent a homeowner, and that homeowner raised a hand.
Search Footprint Expansion
Traditional search grew right alongside it
The page-one footprint expanded across the board: positions 2 to 3 grew 58%, positions 4 to 10 grew 52%, and the firm’s brand and category terms moved to the top of the page. For its core branded term, Circlefoot now holds position 1 with a 46% click-through rate.
The site is no longer a well-built page sitting quietly with no authority behind it. It is ranking, getting cited, and converting.

Why This Matters for Expert-Led Service Firms
For years the message was simple: build domain authority, earn backlinks for a decade, and eventually you might rank. That was the moat, and it favored whoever had been around longest or spent the most.
AI search does not work that way. Language models decide who to recommend based on how clearly a site states who it is, who it serves, and what it does, not on how old its domain is or how many links point at it. Circlefoot is the proof. A Domain Authority of 10 and a Trust Flow of 0, ranked first in AI for the keyword that pays its bills.
For any expert-led firm that has earned its reputation but assumed it was too small, too new, or too local to compete in AI, that is the whole point. The authority you have already built is enough. What is missing is the infrastructure that lets AI see it.
Strategic takeaway
Authority and infrastructure are not the same thing, and AI search rewards the second one.
Circlefoot did not need a bigger domain. It needed AI systems to understand the firm it already was. A Demand Engine closes the gap between what a firm actually does and what AI knows it does, and it does that regardless of how long the domain has existed.
